We tracked 6,800 free-trial signups over 6 months. We assumed the best path was to let people experience value before showing any pricing.
Then we segmented by when the user first saw the paywall:
Saw paywall in session 1: 11.2% converted to paid
Saw paywall in session 2–5: 6.4%
Saw paywall after session 5: 2.7%
Never saw paywall during trial: 0.9%
The counterintuitive part: users who saw the paywall early did not churn faster. They either converted or left, and the ones who converted stayed just as long as anyone else.
We had been protecting users from the price. They wanted to know the price so they could decide whether to invest attention.
