One thing I think ecommerce founders should look at earlier:...COGS negotiation.

Not because every supplier should be pushed for a lower price.

But because COGS quietly decides whether growth actually turns into profit.

A product can sell well and still be weak if the landed cost is too high after freight, packaging, defects, MOQ, duties, and other cost layers.

The mistake is asking only:

“Can we get this cheaper?”

The better question is:

which cost lever actually affects profit the most?

Sometimes it is unit cost.

Sometimes it is payment terms.

Sometimes it is packaging.

Sometimes it is shipping consolidation.

Sometimes it is defect reduction.

That is why I think COGS negotiation should start with SKU-level economics, not guesswork.

The goal is not just cheaper sourcing.

The goal is better profit discipline.
