Do fixed overlap hours actually hurt remote teams across huge time differences?

Set up a 2-hour daily core window for a small remote team spread between Europe, North America and Asia.

On paper it looked totally fine but turned out people on the edges were either waking up super early or staying up late just to meet it.

We're trying a weekly rotation now so the inconvenient shift shifts around instead of hitting the same people.

How do you guys handle async communication across massive time gaps without forcing bad hours on anyone?

Async communication helps a lot here I think rotating the overlap window is a good way to keep collaboration fair across time zones
