How much money have you lost to scope creep you never billed for?

Genuine question for other agency owners and freelancers here.

I used to just eat it. A client would say "can you also just add this small thing" and I'd say yes because pushing back felt awkward, especially mid project. Add that up over a year and it's real money left on the table. Not a huge invoice you'd notice missing, just a slow leak that quietly eats your margin.

I ended up building something for myself to fix this called MarginFlow. It reads your signed contract and connects to Gmail so it can catch client requests that fall outside scope, then drafts a change order email so you're not the one who has to bring up money. Launching it on Product Hunt soon.

Curious how others here handle this. Do you have a formal process for flagging scope creep before it eats your profit, or is it mostly a gut feeling and hoping the client doesn't push too far? Would love to hear how people actually protect their margin on client work.
