What we misunderstood about early user adoption

While building a workforce management product, we assumed improving the feature set would make adoption easier.

After speaking with early users, the bigger barriers were different:

  • Changing an existing workflow felt risky

  • Setup required too much effort

  • The reason to switch was not urgent enough

We are now testing a narrower use case and a simpler onboarding process instead of adding more features.

For founders who improved early activation, which change had the biggest impact: clearer positioning, guided onboarding, or reducing setup steps?
