What is the tell that you are running a business from memory instead of actually tracking it?

I noticed the pattern only after it had already cost me a client. If a number lives only in your head, or only gets updated when you happen to remember, that is memory, not tracking, even if you would call it tracking if someone asked. It looks fine right up until the moment it does not. Curious what tipped you off that you had crossed that line somewhere in your business, was it a specific mistake, or something you only noticed looking back.

I think one of the biggest tells is when your answer to "How's the business doing?" starts with "I think..." instead of "The data shows..." If you're relying on intuition because you haven't looked at the numbers recently, you're probably running the business from memory.
Another sign is when surprises become common—churn, declining engagement, or missed follow-ups that you only discover after they've already had an impact. Memory is great for spotting patterns, but it's a poor system of record. As a business grows, the goal isn't to remember more; it's to build systems that make the important signals impossible to miss.
@stephanie_t0317 Stephanie, the "I think" versus "the data shows" line is a good test, and it exposed something specific for me. I could answer with the data for any one business on its own, the numbers existed somewhere. What I could not do was answer that same question about two businesses back to back, because by the time I found the second set of numbers I had already lost the context behind the first. The system existed, the switching cost between systems was the actual problem. Curious if you have seen that show up for anyone juggling more than one business, or if it is mostly a single business pattern in what you have observed.
