How Did You Handle the Co-Founder Conversation Nobody Wants to Have?

Most founder pairs avoid these conversations until something forces them into it. By then, the goodwill is already gone and the company is paying for it.

I've been thinking a lot about what actually separates founder partnerships that hold up under pressure from ones that quietly fall apart around month twelve or eighteen.

Not the idea quality. Not the tech stack. Not even the funding.

It usually comes down to whether two people ever had a real, structured conversation about the stuff that feels uncomfortable to bring up early on.

A few things I've seen cause the most damage when left unaddressed:

Equity splits that felt fair on day one but weren't tied to ongoing contribution. The classic 50/50 looks clean until one founder goes part-time and the other is working eighty-hour weeks. Dynamic models like Slicing Pie exist for exactly this reason, but most pairs don't discover them until after the damage is done.

Roles that were assumed, never written down. Who has final say on a hiring decision? Who owns the product roadmap? Who decides when to pivot? When this isn't documented, every major decision turns into a negotiation nobody budgeted time for.

Vision drift that builds quietly. Two founders can start with the same goal and end up in completely different places by month eighteen without either of them noticing until a big decision forces the disagreement into the open. Checking in on this regularly, not just when something goes wrong, makes a real difference.

Operating agreements treated as a formality. The founders who skip this or put it off until a lawyer forces it during diligence almost always wish they'd done it in the first thirty days when everyone still trusted each other.

These aren't revolutionary ideas. But most pairs skip them because early momentum feels like proof that everything is fine.
