When an AI product is free, the value doesn't disappear. It can move from money into something less visible: data, behavioural signals, and dependency.
Traditional monopolies extract through price.
You see the markup. You feel the cost.
AI can move that extraction off the invoice entirely.
Every interaction can generate more data, more behavioural insight, and more dependency on the platform. And the more users participate, the stronger the incumbent becomes.
That's the part worth paying attention to:
Consumer surplus isn't necessarily disappearing.
It can be converted into an asset controlled by the platform.
For European SMEs building their workflows on free AI tools, the question isn't simply:
"How much are we saving?"
It's:
"What are we giving up by building on something we don't control?"
Is free AI actually lowering your costs — or quietly increasing your dependency?
