Welcome Bir. Also a founder from India, and I ran an agency before this, so the line about still waiting is one I recognise properly.

The thing nobody told me early enough is that an agency and a product pull in opposite directions, and you have to decide out loud which one is subsidising the other. Client work funds the runway and eats exactly the hours the product needs. Client work has deadlines and the product does not, so the product loses quietly, every week, without anyone deciding it should.

What eventually worked for us was not a bigger bet. It was noticing which single thing clients kept asking for, building only that, and turning down the rest. We had been selling a catalogue, and the cheapest item in it turned out to be the whole company.

With five years of bootstrapped agency work behind you, you almost certainly already know which request keeps coming back. That is usually the product, and it is usually sitting in plain sight while you are busy delivering everything else.
