how does the free solo plan actually hold up once you start bringing in a second or third teammate, is there a usage cap or does billing kick in immediately

Free is capped at 1 user, there's no usage buffer that kicks in first. The moment you invite a second person, that account needs to move to Pro (€6/month paid yearly, includes the first user, +€4 per every additional user). So billing starts right when the team grows, not after some threshold.
how does the free forever solo plan handle things if you ever add a second team member later, do you get grandfathered pricing or jump straight to a paid tier?

No grandfathering, unfortunately. Free is really built for solo use, so adding a second person moves you straight to Pro. The upside: it's a small step (€6/month paid yearly + €4/month for every additional user), and you can always scale back down to Free if you go solo again
How does the free solo plan hold up if I eventually want to invite a contractor for just one project without upgrading the whole account?
