The AI deployment lessons that never make the case study (mine still stings)

by•

Ngl, I'm kinda tired of AI case studies that read like fairy tales. Pilot, rollout, ROI, done.

The numbers tell a different story. MIT's NANDA report (2025) found about 95% of gen AI pilots showed no measurable P&L impact. Gartner expects 40%+ of agentic AI projects to get scrapped by the end of 2027. So where do all the messy middles go?

The one that still stings for me: an agent that worked great in English and fell apart the first week real customers wrote in other languages. Nobody tested it. Me included. Felt pretty dumb tbh.

A couple more I've heard lately:

  • a second agent got added, and the two started contradicting each other in front of customers

  • the policy the agent was approved under changed 6 months later, and nobody told the team running it

None of these were model problems. All boring, all preventable.

What's the lesson you only learned after the demo glow wore off? The messier the better lol.

Mine from a song generator: the lyrics a music model returns are what it planned to sing, not what it sang. On three test songs every one drifted, a line dropped, a line sung twice, two chorus lines merged with a word lost, while the screen showed the plan. So now a stronger model listens to the finished track and reports what was actually sung; a faster one was tried for that job and missed the merged chorus. The other boring one: content refusals. One engine refuses things the other will sing, like a roast with swearing in Russian, so a refusal goes to the second engine instead of failing the user. Like yours, neither was a model problem, both were about who checks the handoff.
