Killed off our roadmap in favor of a continually updated list of 'no's.'

Each of our meetings ended up with us having a roadmap that was much longer than before we started planning. Some good idea appeared, it seemed reasonable, and went into a document that just kept growing and growing, while our shipped output did not budge an inch.

Three months ago we tried something else. We maintain a list of things we won t be doing and the rationale behind each decision - be it mobile apps, Slack integration, or white labeling. Every time someone asks for one of those features, we just direct him to the explanation instead of going over the same ground.

Day one went well. Day four went bad.

The launch itself turned out better than anticipated. Stable traffic, nice feedback, a few hundred signups. I spent the night answering all of it.

Then Thursday came and traffic was at zero level. No just low but zero. For hours. There wasn't any special plan for Thursday because all the advices which I had seen were for the launch day only.

The five processes I automated this year and the one I wish I hadn’t

Changelog creation from merged PRs. Metrics recap. Screenshots for the App Store. Payment reminders. Email series for onboarding.

The problem is the changelog. It is now formally correct and entirely devoid of life. Users stopped reading it and I only found out when the open rate of the release mail decreased by half in four months. I now write them manually again. Twenty minutes each.
